The biggest China decision is not always the platform. It is who you trust to run it.
A European brand can have the right product, the right budget and the right ambition, but if the execution sits with the wrong partner, progress becomes slow, expensive and messy.
China is not a market that can be managed entirely from a European HQ. The platforms move too fast. The language is too nuanced. The customer expectations are too local. And the operating details change too often.
For European brands entering China, the local team decision should go beyond simply deciding whether support is needed. The real work is defining what stays inside the European HQ and what needs specialist support on the ground in China.
China needs operators, not just advisors
Many brands start by looking for a consultant. That is useful at the beginning, but it is not enough.
China needs people who can operate. People who understand how campaigns are approved, how creators are briefed, how comments are handled, how product pages are adjusted, how live commerce works, how platform rules shift and how performance should be read.
This is especially true on Douyin. Douyin eCommerce has formalised a “brand plus service provider” model where service providers support brands with account operations, store services, livestreaming, traffic, training, customer service and logistics. Its 2026 service provider conference also showed that Douyin is still pushing this partner ecosystem to improve operating efficiency and help merchants respond faster to platform changes.
That is the point. China marketing is not just strategy. It is daily execution.
What should stay with the European HQ
European brands should not outsource everything.
The HQ still needs to own the parts that define the brand:
Brand positioning
Product truth
Visual standards
Commercial goals
Long term market ambition
Legal and compliance boundaries
If these are not controlled, the brand can drift quickly.
A local team might know what gets clicks. That does not always mean they know what protects the brand over three years.
This is where European brands need balance. The China team should adapt the brand for local consumers, but not reinvent it beyond recognition.
What must be handled locally
Some work cannot be managed properly from Europe.
This includes Chinese copywriting, platform native content, creator negotiation, community response, local campaign timing, customer service, social listening, paid media optimisation and platform reporting.
Xiaohongshu is a good example. Creator collaboration is not just a matter of messaging influencers manually. Pugongying, Xiaohongshu’s official creator collaboration platform, allows brands to work through a structured process covering creator selection, briefing, content review, paid amplification and reporting. The platform gives brands access to data such as impressions, reads, engagement, clicks, search behaviour and downstream conversions.
That kind of process needs someone who understands both the platform and the brand. A European HQ can approve direction. It should not be managing every creator brief line by line.
Partners are not interchangeable
This is where many European brands make mistakes.
They use one partner for everything.
But a distributor, an agency, a marketplace operator and a KOL partner do very different jobs.
A distributor helps with sales access.
A Tmall Partner helps operate a store.
A creator agency manages influencer relationships.
A digital agency connects content, platform strategy, paid media and reporting.
A customer service partner handles local consumer questions.
An in house hire coordinates the brand from the inside.
These roles can overlap, but they should not be confused.
Tmall Global’s own merchant guidance describes Tmall Partners as professional service companies based in China that support merchants with cross border eCommerce services. The process can include store design, promotion planning, marketing execution, logistics, warehousing and reporting.
That is not the same role as a brand strategy partner. A Tmall Partner may run the store well but still need strategic direction on messaging, consumer trust and platform storytelling.
The in house team question
European brands often ask whether they should hire a China team immediately.
Usually, not at the start.
Building an in house team before the market is proven can become expensive and rigid. The better route is often to start with a specialist partner, learn what works, then internalise selectively.
A practical sequence looks like this:
-Start with an agency or China growth partner.
-Use specialists for platform setup, content, creators, paid media and reporting.
-Once traction is proven, hire internally for coordination and long term ownership.
-Later, build dedicated roles for eCommerce, CRM, customer service or China brand management.
This avoids the two extremes: relying forever on external partners, or hiring too early without knowing what the team actually needs to do.
B2B brands need local teams too
This is not only a consumer brand issue.
European industrial, technology and B2B companies also need localised platform execution. The EU SME Centre’s 2026 workshop for industrial goods in China specifically focused on how European industrial equipment, products and services can be promoted through Chinese online platforms and how these companies can build a recognisable brand presence on social media channels.
That matters because B2B buyers in China also research online. They may not behave like beauty or fashion consumers, but they still look for trust signals, proof, technical credibility and local responsiveness.
A European industrial brand that only has an English website and a sales rep is underprepared.
How to choose the right China partner
The right partner should not just say they “know China.”
They should be able to answer sharper questions:
-Who owns the accounts and data?
-How will reporting be shared?
-Which platforms should we prioritise first?
-What should not be localised?
-How do you manage creators and content approval?
-Can you work with a European HQ without slowing everything down?
-Do you understand our category, not just the platform?
